RAMmageddon Part 6: From bottleneck to structural reset
In Part 1 of this series I wrote about a crisis. Today, a good half year and five issues later, I have to take that word back.
A crisis has an end. You hold your breath, you bridge, you wait for things to ease — and afterwards the world is back to how it was. That very expectation is the most expensive thinking error an IT decision-maker can make in 2026.
What we’re experiencing right now is not a crisis. It is a reset.
The numbers that bury the word “crisis”
Let’s look at the evidence as of this week.
After the record quarter Q1/2026 — contract prices for conventional DRAM rose 90 to 95 percent quarter-on-quarter — Q2 brings no relief but the next step up: DRAM another +58 to +63 percent, NAND flash +70 to +75 percent (TrendForce, Memory Pricing Survey). For the first time in this cycle, NAND is rising faster than DRAM. The scarcity is eating its way from the compute layer into the storage layer.
Three individual findings tell me more than any percentage:
First: IDC no longer calls this a bottleneck, but a “structural reset” — a potentially permanent strategic reallocation of global wafer capacity. DRAM supply growth in 2026 sits at only 16 percent year-on-year, NAND at 17 percent — clearly below the historical mean. This is not the cycle. This is a shift in the business basis.
Second: Micron has fully exited the consumer segment with the shutdown of its Crucial business and is concentrating production on enterprise and GPU memory. When a manufacturer leaves an entire market because the margin is structurally higher elsewhere, that market does not come back once “the crisis is over”. There is no bridge back.
Third: The DDR4 spot price is now above the HBM3e contract price. Let that sink in for a moment. Memory from the generation before last is more expensive in the spot market than high-bandwidth memory for AI accelerators. When the price hierarchy inverts, the market isn’t tight — it has been re-sorted.
The frame around all of this: the major manufacturers — Samsung, SK Hynix, Micron — openly warn that the situation remains tight through 2027 and beyond. Gartner and Counterpoint see the earliest turning point no earlier than Q4 2027. McKinsey forecasts seven trillion US dollars of data center investment through 2030, of which 5.2 trillion AI-driven. Memory accounts for around 30 percent of hyperscaler data center spending this year — four times as much as in 2023.
And a detail I particularly enjoy: the term “RAMmageddon” has arrived in the scientific press. Nature describes how research labs are hitting memory limits — and arrives at the same conclusion I’ve been making here since Part 1: the shortage forces the development of more efficient algorithms that work with less memory. When fundamental research arrives at the same thesis as infrastructure practice, we’re no longer in the realm of opinion.
Why “cyclical” is the most dangerous word of the year
The memory industry is a boom-bust industry. Anyone who has been in it long enough — I have been for 25 years — has learned the reflex: prices high, so wait it out, eventually it tips, then buy back in. That reflex worked for two decades. That is exactly why it is dangerous in 2026.
The difference is the cause. Earlier bottlenecks were supply-side: a fab fire, a natural disaster, a capacity miscalculation. Those disruptions resolve once logistics normalize. What we’re seeing now is demand-side and structural: every wafer that goes into an HBM stack for an AI accelerator is a wafer that does not go into a server’s DDR5 module or a mid-sized firm’s SSD. It is a zero-sum game — and the demand side, the AI build-out, doesn’t stop growing.
A supply-driven shortage ends when the disruption is fixed. A demand-driven shortage ends only when the demand source dries up. Nobody in their right mind is betting in 2026 that the AI build-out will dry up.
So if you pick “wait it out” as a strategy, you’re not planning against a transient spike. You are planning against a new normal — and re-entering more expensively with each quarterly round.
The strategic consequence: hardware is no longer a buffer
For two decades, hardware was the silent shock absorber of IT. Inefficient software? More RAM. Badly modelled database? Faster disks. Aged architecture? Bigger machine. Hardware was so cheap and so available that inefficiency could simply be bought away. That was not laziness — it was, for a long time, the economically rational decision.
That rationality is dead. When the cost curve of memory shifts permanently upwards, so does the point at which software modernization pays off — fundamentally, in every TCO calculation. What was a “nice to have” in 2023 is the mathematically necessary answer in 2026.
From this, three shifts in IT doctrine follow:
From procurement to architecture. The central question is no longer “when do we order, at what price?”, but “what load does this hardware actually need to carry in three years?”. Anyone who doesn’t answer the second question optimizes the first in vain.
From the CAPEX reflex to the efficiency lever. The fastest available memory in 2026 is the memory you don’t have to buy because your software no longer needs it. Software efficiency is the only capacity source that can’t be allocated, can’t be tariffed, and can’t be bought up by hyperscalers.
From capacity to choice. When you can’t simply re-order hardware, the ability to move loads between platforms and providers becomes a strategic asset. Sovereignty does not mean no cloud — it means the freedom to switch providers at any time. I coined that phrase in Part 5; the structural reset turns it from a stance into a financial necessity.
The response doctrine
Out of these shifts, I derive five principles. They are intentionally transferable — they work for the 45-host mid-market customer as well as for the corporate.

Treat memory as a scarce good, not a commodity. Quote windows have shrunk to between one and 30 days; in some cases prices are only fixed at delivery. Procurement is no longer an ordering process, it is risk management with lead time. Anyone who doesn’t map that organizationally pays the premium of the unprepared.

Measure before you modernize. Without a solid workload profile, every efficiency discussion is a matter of belief. Which VMs are zombies? Where do the IOPS hotspots sit? Which data models force RAM that modernization could halve? The map from Part 5 is the start — the measurement is the duty.

Lower memory demand before you buy memory. Every modernization that reduces the footprint is an investment with a double yield: once in hardware avoided at today’s prices, once in hardware avoided at the prices of 2027.

Build portability in structurally. Open-source platforms — be it Kubermatic, OpenShift, Rancher, or NKP — are not a matter of belief in 2026, they are the insurance against lock-in in a market where you can no longer afford lock-in.

Separate the architecture of tomorrow from the price of yesterday. Anyone who panic-orders overpriced hardware now freezes yesterday’s architecture at today’s price. The most expensive decision in 2026 is the one you make under time pressure without applying the first four principles.
Why I’m speaking about it this clearly
At CID we didn’t formulate this doctrine after the fact, we lived it ahead. We placed our hardware orders back in September 2025 — before the first escalation — because the signals were readable early. That gave us not only procurement certainty, but something more valuable: POC capacity in a market where POC capacity is becoming the hardest currency in the industry. We’re using exactly that capacity right now to validate platform modernization on Lenovo GPU infrastructure under real load — not as slide architecture, but as operations-capable proof.
That is the point where a thesis becomes a craft. Anyone can comment on a crisis. Building an architecture that withstands the structural reset is engineering — and that is exactly what I and the team I work with stand for.
