RAMmageddon Part 5: The map — seven patterns in which money evaporates in 2026
In Part 4, I described why classic sizing is the wrong tool in 2026 and how the service lens re-reads the same dataset — software, not hardware, is the lever. The most common response over the following weeks came in two variations:
“Got it — but where do we start?”
And, more honestly: “Do you have a list we can work through?”
Today I’m delivering exactly that. Seven patterns visible in almost every mid-market data center in the Live Optics, RVTools or Hyper-V exports, once you know what to look for. No deep recommendation — those follow from Part 6 onwards for the cases that resonate most strongly in the market. Today is about the map, not the terrain.
Q2 status in one paragraph
The situation has not eased since Part 4. DDR5 spot prices remain above February levels, the HBM allocation for 2027 has already been largely negotiated, and server OEMs are pushing refresh dates back again. Anyone who has to order in Q3 or Q4 is ordering into a market where availability is the actual scarce good — not price. That makes every hour of discovery work you invest now economically worth many times more than an additional comparative quote loop.
The map
The seven patterns fall into three layers:
- Consumption — where is capacity consumed without creating value (UC01–UC02)
- Modernization — where does legacy architecture block the next efficiency level (UC03–UC05)
- Architecture — where does a different topology solve the problem structurally (UC06–UC07)
Every observation follows the same pattern: what do we see? What does it mean? Which lever fits?
Use Case 01 — DB IOPS hotspots
What we see. A Pareto distribution across all database VMs: twenty percent of the DBs generate eighty percent of the IOPS load. The rest idle at under ten IOPS per VM.
What it means. There is no internal tiering. Every DB lands on the same storage layer, because the conversation about it was never had. Result: premium storage carries dead weight, while the productive hotspots get the same latency budgets as a test system.
Which lever. Tier separation with resource governance in the DB engine, NVMe targeted at the hotspots, cold tier for the rest. Often this opens the door to query optimization — some hotspots aren’t hotspots, they are badly written joins.
Use Case 02 — zombie VMs
What we see. VMs with date provisioned older than three years, boot time a few days ago, active CPU permanently below one percent, no login traffic, no backup-job load.
What it means. Projects that were never officially closed. Test environments from migrations that nobody deletes because nobody feels responsible. “Let’s leave them on, in case someone asks.”
Which lever. A decommission wave with a clear veto window for business units. The gain isn’t just RAM and cores — licenses, backup volume, monitoring licenses, patch management effort. Zombies are the cheapest cleanup with the highest immediate effect.
Use Case 03 — legacy OS
What we see. Windows Server 2012 / 2012 R2 still in production, RHEL 6, occasionally even Server 2008 R2 on an ESU contract. Often on isolated hosts with dedicated VLAN connectivity.
What it means. The application on top is the anchor — a vertical ERP, a machine controller, an in-house development stack with no active maintenance. Migration has been attempted multiple times, failed on dependencies or budget.
Which lever. Replatform instead of re-host. Lift the application into a container, switch off the legacy OS. Where the application is not containerisable: a targeted modernization sprint with vendor or in-house team. The security budget from the ESU pot typically helps fund the sprint.
Use Case 04 — SQL licenses
What we see. Dozens of small SQL Server VMs, typically two to four vCPU, RAM between 16 and 32 GB, each for a single application. CPU load averaging below fifteen percent.
What it means. Every project brought its own SQL instance. Nobody has consolidated, because nobody recalculates the licensing model cleanly. Standard Edition per VM is the most expensive form of running SQL Server there is.
Which lever. Consolidation onto few large instances, Enterprise Edition with core licensing, instance pooling via Resource Governor. The hardware saving is a side effect — the license saving is the headline.
Use Case 05 — container candidates
What we see. VMs that carry exclusively a single Java, Node or Python application. Four vCPU, 8 GB RAM, utilization in the low single-digit percent range. Often several dozen of these profiles in parallel.
What it means. The applications are containerisable — the migration was simply never prioritized. Each of these VMs carries a full operating system, a hypervisor footprint, and a backup load for an application that could be twelve times smaller.
Which lever. Containerization on Kubernetes — whether on existing vSphere, on Nutanix NKP, or directly on bare metal. A density factor of ten to twenty is realistic. This is the use case where cloud-native engineering as a CID sprint delivers the largest concrete lever.
Use Case 06 — cloud bursting
What we see. Hosts or clusters dimensioned for a clearly defined peak: month-end close, nightly batch, seasonal reporting. Outside those windows, utilization in the low double-digit range.
What it means. Capacity is dimensioned to the peak, not to the average. Anyone paying for idle capacity 95 percent of the year is funding insurance they could also buy elastically.
Which lever. Hybrid topology — baseline on-prem, peak in public cloud or with a sovereign provider such as STACKIT, IONOS, Hetzner. Precondition: workload portability. This is exactly where the use case connects to the sovereignty thesis from Part 3.
Use Case 07 — data modernization as the AI door-opener
What we see. A grown data warehouse on Oracle or MSSQL, several terabytes in silos, nightly ETL chains taking half the night. The business waits two to three days for new reports. AI initiatives fail because nobody can cleanly access the data.
What it means. The data warehouse isn’t only expensive — it is the reason the customer can’t get their own AI use case off the ground. Both problems share the same root: 2010s architecture.
Which lever. A modern data stack with Iceberg as the table format, Dremio or Starburst as the query engine, federation instead of migration. Own LLM with RAG on the lakehouse — “chat with your own data” — stays in-house, without sending data into hyperscaler models. Data modernization hits three flies in one swat: hardware, operations, AI readiness.
Hotspot matrix
Anyone tackling all seven cases in parallel will get bogged down. The following reading has proven itself as a prioritization anchor — three dimensions per case: business relevance, optimization potential, time to lever.

The quick wins sit at the top: clean up zombies, address IOPS hotspots, consolidate SQL licenses. The strategic lever sits at the bottom — data modernization needs a longer lead time but delivers the largest effect, because it addresses both the efficiency problem and the AI growth question in one movement.
The bridge: sovereign cloud as transitional and target architecture
The seven cases show where the lever sits — but modernization is a marathon. A SQL consolidation project takes six months, a lakehouse refactoring twelve to eighteen. What happens to the load that arrives today, when the hardware isn’t available and the software isn’t ready yet?
Historically, hyperscalers were the bridge. AWS, Azure and GCP absorbed load while on-prem was being rebuilt. The price for that is significantly clearer in 2026 than it was in 2020: data exfiltration, vendor lock-in, license complications with Microsoft, Oracle and SAP — and since the US Section 232 tariffs and the Iran escalation, also a geopolitical exposure that is no longer neutral for KRITIS, regulated industries, and mid-market IP holders.
Sovereign German and European cloud providers have closed the gap in the last two years, both technically and commercially. A selection with a short characterization:
- STACKIT — Schwarz Group, fully German stack, SAP-affine, BSI-compliant
- IONOS Cloud — German provider, broad IaaS/PaaS portfolio, Made in Germany
- Hetzner — aggressively priced, strong bare metal and VM base, sites in Germany and Finland
- plusserver — German multi-cloud specialist with managed-services depth, KRITIS-experienced
- OVHcloud — French provider, EU-wide, own data centers
- Open Telekom Cloud — Deutsche Telekom, OpenStack-based, grown KRITIS customer base
All six operate in German or European jurisdiction, without CLOUD Act exposure, with clear data residency.
So that the bridge doesn’t itself become the lock-in, you need a portable platform layer. Open-source stacks deliver exactly that: Kubernetes with distributions like NKP, OpenShift, Rancher or Kubermatic, KubeVirt for VM workloads that aren’t yet container-capable, Ceph for storage. Anyone who sets up workloads on these platforms can move them between private cloud, sovereign external cloud, and — if strategically sensible — also hyperscaler, without re-engineering.
That shifts the character of the bridge. What was meant as a breathing space for modernization becomes a permanent topology: private core for data and workloads that should stay in-house — sovereign external cloud for peaks, new use cases, time-to-market sprints. Workloads commute according to load profile, not according to contractual lock. “Private or cloud” becomes “private core plus sovereign cloud”.
That is the definition of sovereignty that carries this series: sovereignty does not mean no cloud — it means the freedom to switch provider at any time. Whoever bets on sovereign European providers and open-source platforms is buying exactly that freedom — and bridging the RAMmageddon gap in the same movement.
